What is proper timing on my 2.5? Why does it get messed up.

I have also had major swings in engine timing on my 2.5 in the last two years. Some mechanics retarded it, some advanced it. But all seemed to conclude it was difficult to do and hard to match up. Can someone explain to me in layman's term what timing is and how to do it right?
